A Lean Approach to AI

Many organisations are stuck in Proof-of-Concept mode: they keep producing impressive AI demos that look great in presentations, but never become real products embedded in daily work. The problem usually isn’t that the models “don’t work.” It’s that teams build in isolation—without clear ownership, without an integration plan, and without repeatable delivery habits. Over time, the volume of activity goes up… but the business value stays flat.


A big part of the issue is how AI is being approached. Many companies treat AI like a single, centralised transformation—something you “roll out” top-down—when in reality it behaves more like a capability that grows through smaller components, fast feedback loops, and iterative improvement. We’re repeating the early, pre-Agile software era… but with higher stakes, because AI now touches customer experience, operations, and trust.


That’s why so many AI initiatives derail. Not because the technology is broken, but because the delivery model is. The same failure patterns show up again and again:

  • Visibility over utility: chatbots, dashboards, and GenAI launches built to look innovative rather than solve a real problem. They ship fast, disappoint users, adoption collapses, and people route around them.

  • Tech-first thinking: “we need AI” replaces “what friction are we removing?”

  • Shiny-object syndrome: teams chase the newest model or tool and keep restarting, so nothing matures into production.

  • Big plans, big rollouts: long roadmaps assume stability, but AI systems are dynamic—data shifts, workflows change, models drift—so big-bang plans often land obsolete.

  • Too many tools, too few standards: teams accumulate frameworks and platforms without clarity on what to standardise, how to govern, or how to measure value.

  • Low internal readiness: even with good tooling, ROI is hard when governance, data discipline, and organisational habits aren’t ready.


And the landscape is getting tougher. As AI becomes embedded in customer journeys and core operations, failure isn’t just “a pilot that didn’t work.” It becomes a trust and credibility problem. The question shifts from “can we build it?” to “can we operate it safely and usefully in the real world?”


Leadership plays a major role here—not because leaders are careless, but because many apply old transformation reflexes to a different kind of system. Common missteps include:

  • FOMO and competitive mimicry: boards feel pressure because peers are “doing AI,” so initiatives start before the problem is clear.

  • The “magic box” expectation: treating AI as plug-and-play, when it actually needs clear problem definition, governed data flows, workflow integration, and feedback mechanisms.

  • Consultant-driven roadmaps: impressive decks and multi-year plans, but diffuse accountability and vague metrics lead to “managing the roadmap” instead of delivering outcomes.

  • Over-obsessing on tech: optimising model performance while ignoring adoption, workflow fit, and business impact.

  • Vendor noise: everyone is selling AI-in-a-box, and generic solutions get pushed onto highly specific problems—fine on paper, fragile in reality.


The real cost of broken AI is bigger than wasted budget. It creates collateral damage that makes future progress harder:

  • Opportunity cost: time and money trapped in doomed projects crowd out simpler automations or process improvements that could have moved real metrics.

  • Organisational fatigue: people stop believing; teams stop integrating; stakeholders go back to manual workarounds.

  • Data quality degradation: shortcuts pile up into technical debt, weaker auditability, and unreliable systems.

  • Talent exodus: strong practitioners leave when they’re asked to deliver without clarity or build systems nobody uses.

  • Customer trust erosion: when AI fails in visible ways—bad support bots, wrong recommendations—trust drops fast and is slow to rebuild.


So what’s the alternative?


Not an “all-in” AI transformation. The smarter path is Lean AI: a mindset built for adaptive delivery—small loops, early feedback, value first, and AI treated as a product capability (not a one-off project). A Lean AI approach looks like this:

  • Start with the customer problem, not the cool tool. Define the real friction—churn, onboarding, resolution time, conversion, cost-to-serve—then decide whether AI is the right lever. Sometimes the best answer is not AI.

  • Test quickly, not perfectly. Time-box experiments, learn in real conditions, and set measurable impact targets (e.g., “reduce resolution time by 20%”), not “build the perfect model.”

  • Track business value, not just model metrics. Accuracy is meaningless if they don’t shift outcomes. Measure lift in NPS, speed, revenue, cost, retention—whatever the business actually cares about.

  • Learn fast, then let go. Kill losing bets quickly. Don’t force adoption just to justify sunk costs; preserve capacity for what’s working.

  • Invest where the signal is strong. When you find repeatable impact in one workflow or region, scale selectively. Lean isn’t anti-investment—it’s pro-evidence.

  • Think Lean, continuously. Lean AI isn’t a toolset. It’s a discipline: continuous delivery, feedback-driven iteration, and sharp questions like: What signal are we optimising for? What behaviour must change? What does success look like in the hands of users?


If AI adoption feels stuck, the answer is rarely “more models” or “more tools.” It’s almost always better problem selection, tighter feedback loops, stronger integration, and clearer ownership—the fundamentals of Lean delivery, applied to AI.
